LONDON, 1 November 2026 — Self-publishing has opened the door to more novelists. But who gives their manuscripts the close structural reading that turns a promising draft into a stronger book?
That is the question behind Novel Maestro, a British startup launching today after beta testing with more than 30 writers across genres in Britain, Canada, the United States and Australia.
It aims to make the analysis at the heart of developmental editing more accessible: examining whether a story holds together, its characters drive events and its ending delivers what the opening promises.
“Everyone is arguing about whether a machine should write your novel,” founder Timothy Large said. “Personally, I don’t think it should. But far less attention goes to the promise of using AI to analyse thousands of details across a manuscript simultaneously, to help the writer see the precise shape and dynamics of their story — and fix what’s wrong. Think of it as an MRI for your manuscript.”
US author and Novel Maestro beta tester Ashley Parker Owens said: “I wasn’t sure what to expect, but Novel Maestro rivals the feedback I get from a human, and in some ways surpasses it. An app will never be human, but a human will probably not be able to give you diagrams and charts covering various structural and character aspects across a whole novel. I actually hope a human editor wouldn’t tackle providing this amount of detail, because I would question their sanity. This is a task for computers.”
A diagnosis beyond many writers’ budgets
Developmental editing examines a novel’s structure, character arcs, pacing and cause and effect. That work takes time, and the price reflects it.
In Britain, the Chartered Institute of Editing and Proofreading’s suggested minimum rate for development editing is £42.66 an hour. For an 80,000-word novel, that would amount to approximately £1,370-£2,480 if an editor worked at the speeds reported for fiction developmental editing in the US Editorial Freelancers Association’s 2026 rate chart. This is an illustrative calculation, rather than a surveyed UK price range, and excludes copyediting and proofreading.
Many independent authors spend far less. In Written Word Media’s 2024 survey of more than 1,500 authors, nearly a third reported paying nothing for editing. Its 2025 survey of 1,346 authors found that only a small minority spent more than US$2,000 (£1,500) on editing a book.
Meanwhile, Bowker figures reported by Publishers Weekly show more than 3.5 million self-published print and e-books with ISBNs in the United States in 2025, up 38.7% on 2024.
These figures do not establish how many novels receive a structural edit: spending nothing does not necessarily mean receiving no feedback. They do, however, highlight the gap between professional rates and many authors’ budgets.
“The structural edit is where a writer gets to ask the big questions about a book,” Large said. “Too many never get that chance. We built Novel Maestro to do the deep reading, show the evidence, inspire revision ideas. It actually creates more work for the author, because the edit is on them.”
November’s next problem
November will bring another wave of manuscripts. The challenge of writing 50,000 words in 30 days has outlived NaNoWriMo, the US nonprofit that helped hundreds of thousands of people attempt it. The organisation closed in 2025 after turmoil that included a dispute over its stance on generative AI.
For many participants of NaNo2.0, finishing a draft brings a new problem: knowing what to do with it.
“The first achievement is getting the words down,” Large said. “Then come the harder questions. Does the story hold together? Where does it lose the reader? What should I change first? Writers deserve something more useful than ‘the middle drags’ — and something more affordable than a bill for thousands.”
The other half of the AI debate
Debate over AI and fiction has centred on machines writing books: whose work trained the models, whether generated titles will crowd out human ones, and whether readers will be told.
In a 2025 University of Cambridge survey of 258 published UK novelists, 97% felt extremely negative about AI writing whole novels. Views on editing were more mixed: 43% felt extremely negative about AI editing their text, while around 8% already used it that way.
Novel Maestro proposes a role centred on reading and analysis. It examines manuscripts against principles of storytelling craft without writing, rewriting or suggesting prose. The writer decides whether a diagnosis is right and what belongs in the next draft.
Starting with the author’s intentions
Novel Maestro maps manuscripts scene by scene, running around 175 analytical passes and 14 whole-book diagnostics across 106 genres in eight families, with no word limit.
Its starting point is the book the writer intends to write. Authors can challenge its initial understanding of their manuscript before it examines the gap between intention and delivery.
The aim is to find causes as well as symptoms. A sagging middle may begin with a protagonist who has stopped making decisions. An unconvincing ending may trace back to an early promise that was never developed. Several apparent character problems may stem from a single relationship.
The analysis also identifies what works — and what a revision should protect.
“Criticism is only useful if the critic understands what the work is trying to do,” Large said. “The question is whether a choice serves this book, not whether it follows somebody else’s template.”
Evidence writers can question
Findings are anchored in passages and scenes from the manuscript. Interactive charts show patterns in character agency, stakes and subplots, allowing writers to inspect the evidence and challenge the reading.
Writers can question findings or bounce ideas off their developmental editor through the “Ask Maestro” chat feature. They can explore possible fixes and turn priorities into tasks pinned to the margin of the built-in text editor. They can also export reports to support revision on other platforms.
When they submit a revised manuscript, Novel Maestro reads the whole book again, examining whether problems have improved, disappeared or moved elsewhere.
“A finding that your protagonist stops making decisions is the start of a conversation,” Large said. “Is that a weakness, or exactly what this book needs? The writer still has to make that judgement. Our job is to give them a clearer view of the book they are judging.”
Privacy sacrosanct
Novel Maestro says its staff do not read users’ manuscripts. If a support issue requires seeing the text, the writer is asked to provide the relevant passage.
The company uses Google’s paid Gemini API and Anthropic’s commercial API and says manuscripts submitted for analysis are not used to train those providers’ models.
Price and availability
Novel Maestro is available at novelmaestro.com. Writers can begin with Maestro’s First Take, a free reading of their entire manuscript.
The Full Maestro costs £59 for three deep reads of one novel, with no subscription or time limit (additional reads cost £15 each). The one-time price of £59 includes an in-depth developmental report, feedback from six beta reader personas, 14 interactive diagnostics with charts and analysis, and a smart text editor offering feedback in the margin.
Gift certificates are available. The interface is in English, though the tool can analyse manuscripts in any language.
ENDS
Notes to editors
Novel Maestro analyses novel manuscripts, citing textual evidence to assess structure, characters, scenes, subplots and pacing. It does not generate prose. It uses Google’s Gemini and Anthropic’s Claude models. Manuscripts never train AI. It is operated by Large & Stoker Ltd, registered in England and Wales, company number 17448669.
